What a pilot is actually for
A pilot plant is not a small commercial plant. It is an instrument. Its job is to measure the things that do not scale linearly: residence time distribution, heat transfer coefficients under real fouling, solids handling, and the behaviour of recycle streams once you close the loop.
The most common failure we see is a pilot built to prove the chemistry again. The chemistry was proven in the lab. What is unproven is everything around it.
Design questions we settle before drawing anything
- Batch or continuous. Continuous pilots cost more and teach more. If the commercial plant is continuous, the pilot generally must be.
- Scale factor. Too small and wall effects dominate; too large and you are funding a demo plant by accident.
- Turndown. A pilot that only runs at one throughput answers one question.
- What gets measured. Instrumentation is chosen from the list of unknowns, not from a standard skid template.
- Recycle. Open-loop pilots hide impurity accumulation, which is the single most common cause of unpleasant surprises at demo scale.

Shop-fabricated skids get commissioned faster, relocate when your lease or funding changes, and let you replace one unit operation without rebuilding the train. For most early-stage clients that flexibility is worth more than the marginal cost.
